The Metrics That Mislead

The standard contact center metrics—CSAT, NPS, AHT, and their variations—became standards because they were easy to collect, not because they accurately represent customer experience or operational effectiveness.

CSAT Measures Survey Responders, Not Customers

Customer satisfaction scores come from customers who complete surveys. Survey response rates in most contact centers run below 10%. The satisfaction score reflects how the responding minority felt, not how customers overall experienced the operation.

This sampling bias isn't random. Customers with strong reactions—very satisfied or very dissatisfied—are more likely to respond. Customers with moderate experiences, unresolved frustrations they've normalized, or issues they've given up trying to fix rarely complete surveys. The customers most likely to churn silently are least likely to appear in CSAT data.

NPS Measures Intention, Not Behavior

Net Promoter Score asks whether customers would recommend the company. It measures stated intention, not actual behavior. Customers who say they'd recommend often don't. Customers who say they wouldn't recommend sometimes stay for years.

More problematically, NPS provides no insight into why customers feel the way they do. A detractor score indicates dissatisfaction without indicating what caused it or what would fix it. An organization can track NPS monthly without ever understanding the drivers behind the number.

NPS becomes a lagging indicator disconnected from action. It tells you something is wrong—or right—without telling you what to do about it.

Average Handle Time measures how long interactions take. Reducing AHT has been a contact center priority for decades, driven by the straightforward logic that shorter calls mean lower costs.

But AHT reduction often produces the opposite effect. Agents pressured to minimize handle time rush through interactions, miss underlying issues, provide incomplete resolutions, and create repeat contacts. The first call is short; the second, third, and fourth calls add up to more total time—and more total cost—than one thorough interaction would have required.

Quality Scores Measure Process, Not Outcome

These process measures don't capture outcome quality. An agent can score highly on QA while leaving customers with unresolved issues. An agent can follow every process step while completely missing what the customer actually needed.

Quality scores optimized for process compliance can diverge entirely from actual quality. The operation appears compliant while customer problems go unsolved.

Organizations measure what they can easily measure. Survey responses are structured data that fit neatly into dashboards. Handle times are automatically captured. QA scores emerge from defined rubrics.

Agents pressured by AHT targets while facing unresolvable customer issues experience stress that metrics don't capture. Their frustration and burnout appear eventually in turnover—a lagging indicator that arrives months after the conditions that caused it.

Outcome Measurement

Metrics should connect to business outcomes. Did this interaction produce resolution or repeat contact? Did this customer's trajectory predict retention or churn? Did this quality pattern correlate with satisfaction or complaint?

Outcome measurement requires tracking customers across interactions and connecting operational metrics to business results. This longitudinal view reveals which operational factors actually drive outcomes rather than which metrics look good in isolation.

Effort Measurement

Customer effort—how hard customers work to get help—predicts loyalty more reliably than satisfaction. Effort appears in conversation content: repetition, escalation, frustration markers, multiple contacts for single issues.

Measuring effort requires analyzing conversations rather than asking customers. Most customers don't accurately assess their own effort. But conversation patterns reveal effort directly: the customer who explained the same issue three times, the interaction that required supervisor escalation, the resolution that took four contacts to achieve.

Behavioral Quality Measurement

Quality measurement should capture behaviors that predict outcomes, not just process compliance. Does this agent's communication style correlate with resolution? Do these explanation patterns produce customer understanding? Do these closing behaviors prevent repeat contacts?
